Situation
TeamBuildr grew its marketing team the way it grew the business: organically, training marketers from inside rather than hiring senior operators from outside. That model worked.
As customers moved from individual coaches to larger institutions and pro organizations, marketing operations had to match the new buyer. Top-of-funnel projects kept slipping down the priority list, and months of backlog built up.
The work
- Reshaped the team around the skills already in the building: a flatter structure, new roles and clear accountability.
- Built AI into the team's day-to-day workflows, with guardrails that keep the work inside the brand's design and editorial standards.
- Coached the new leadership layer on setting priorities, holding standards across AI-assisted work, and running a team whose output is no longer limited by hours.
What shipped
- A team reorganized around existing skills, with new roles and accountability structures
- The first wave of AI workflows in production
- Backlogged top-of-funnel work moving through the pipeline again
- A new leadership tier in active coaching on running the new system
